Hospitality — Community-First Expansion

Crimson Coward: winning new markets one community at a time.

Crimson Coward is a hospitality brand growing into new territory — and every new market meant starting from zero. We ran a community-first expansion campaign built on local engagement and paid media. It delivered strong ROAS, engagement growth, and improved market visibility.

The Challenge

Expanding a hospitality brand is a local game.

A hospitality brand can be beloved in its home market and completely unknown one market over. Reputation doesn't travel with the signage. In each new territory, Crimson Coward started from zero awareness: no regulars, no word of mouth, no reason for locals to pick it over the places they already trusted.

That's the real problem with hospitality expansion. Broad brand advertising is too blunt for it — you pay to reach people who will never drive to the location. And waiting for organic word of mouth is too slow, because a new location's most expensive months are its first ones.

The campaign had one job: make each new market feel like Crimson Coward belonged there before the opening-week traffic faded.

The Work

The community-first campaign.

Instead of leading with generic brand ads, we led with the community and used paid media to amplify it. None of the pieces below was meant to stand alone: a brand locals already recognize gets more from every ad it runs, and a campaign people can act on gives the community something concrete to engage with. That is the point of running an expansion as one campaign rather than as a stack of disconnected tactics. The work broke into four connected pieces:

Local engagement

Showing up in each market's own feeds and conversations — local content, replies, community moments — so the brand read as a neighbor, not an out-of-town name.

Targeted paid media

Paid campaigns focused on each market the brand entered, built for that market instead of reused from a national playbook.

Market visibility

Work to make the brand more visible and easier to find in each new market, so residents looking for somewhere to go could actually come across it.

Measure and adjust

Engagement and response from each market fed back into the campaign, so the work kept moving toward what locals were actually responding to.

The Results

What the campaign delivered.

Three outcomes, as published: the paid campaigns produced strong return on ad spend, engagement grew across the markets we worked, and the brand became more visible and easier to find in each market it entered.

Read together, they tell one story. Return on ad spend says the paid campaigns earned their budget rather than buying empty reach. Engagement growth says locals treated the brand as part of the community rather than as an advertiser passing through. And visibility is the outcome that keeps paying after a campaign's push, because being easier to find is an asset that goes on working between promotions.
